But looking back, the billionaire recently admitted that he once failed to speak up when he believed the company was making the wrong call\u2014and is still haunted by the memory today.<\/p>\n<div>\n<p class=\"wp-block-paragraph\">Nadella recalled a meeting in around 2008-2009 called by then-chairman Bill Gates to review a potential acquisition involving a team working on parallel data warehousing. Nadella, who was leading Microsoft\u2019s search engine team at the time, thought the deal made little sense.<\/p>\n<p class=\"wp-block-paragraph\">\u201cI looked at it, [and thought], it is completely architecturally stupid in that time to go buy that,\u201d Nadella said on an episode of the <em>Confession with Ali Partovi <\/em>podcast released this week. But rather than challenge the proposal, he sat through the review without voicing his concerns.<\/p>\n<p class=\"wp-block-paragraph\">\u201cIt haunts me to think that I may be in a review where there\u2019s somebody in that meeting who sees the future a lot more clearly than I do and the other person presenting\u2014but does not really advocate for it,\u201d Nadella said. \u201cAnd so that\u2019s what I did.\u201d<\/p>\n<p class=\"wp-block-paragraph\">He left the meeting thinking it had been a \u201cwaste of time.\u201d In hindsight, however, the experience became a reminder of how easy it can be to stay quiet rather than challenge a decision\u2014even when you believe speaking up could lead to a better outcome.<\/p>\n<h2 class=\"wp-block-heading\">How Steve Ballmer taught Satya Nadella to voice concerns<\/h2>\n<p class=\"wp-block-paragraph\">Nadella admitted that voicing dissent can be difficult at any company, especially one as large as Microsoft. But a conversation with then-Microsoft CEO Steve Ballmer helped shape his view of leadership: Employees should think beyond their individual responsibilities and take an \u201cowner mindset,\u201d considering what\u2019s best for the company as a whole.<\/p>\n<p class=\"wp-block-paragraph\">\u201cLife\u2019s not lived by just being so transactional about everything,\u201d Nadella said. \u201cBecause at the end of the day, we all perish, and nobody\u2019s going to look at any balance sheet or income statement. It\u2019s going to be like, hey, \u2018How do you live your life?\u2019\u201d<\/p>\n<p class=\"wp-block-paragraph\">In other words, career success isn\u2019t just about checking off boxes or avoiding conflict. It\u2019s about having the courage to stand up for what you believe is right and helping the company make better decisions\u2014even when that means challenging your colleagues. The key, Nadella said, is learning how to push for the right outcome without putting others on the defensive.<\/p>\n<p class=\"wp-block-paragraph\">And now that he\u2019s leading the $4 trillion giant, Nadella\u2019s building a culture where employees can consistently speak up and push for the best possible outcome remains a challenge.<\/p>\n<p class=\"wp-block-paragraph\">\u201cTo create an environment in which somebody feels like, \u2018Wow, I always want to go for the global maxima\u2019\u2014and to have that be a cultural norm is a tough thing to orchestrate.\u201d<\/p>\n<h2 class=\"wp-block-heading\">Reed Hastings and Ray Dalio say disagreeing at work isn\u2019t disloyal\u2014it\u2019s essential for success<\/h2>\n<p class=\"wp-block-paragraph\">The ability to respectfully challenge a colleague or boss is a trait many business leaders value\u2014but fostering that kind of candor takes deliberate effort.<\/p>\n<p class=\"wp-block-paragraph\">Netflix cofounder Reed Hastings has acknowledged that disagreeing with a boss or coworker doesn\u2019t come naturally to most people. At Netflix, however, managers are encouraged to \u201cfarm for dissent\u201d among employees.<\/p>\n<p class=\"wp-block-paragraph\">\u201cTo disagree silently is disloyal,\u201d Hastings said in 2024.\u00a0<\/p>\n<p class=\"wp-block-paragraph\">Bridgewater Associates founder Ray Dalio has a similar philosophy, boiling the principle down to a simple rule: \u201cSpeak up, own it, or get out.\u201d<\/p>\n<p class=\"wp-block-paragraph\">\u201cJust like everything else, principles need to be questioned and debated,\u201d Dalio wrote. \u201cWhat you\u2019re not allowed to do is complain and criticize privately\u2013 either to others or in your own head.
